Starting an Animation Club at school - any advice?

Having taken the plunge and finally got around to animating with the pupils - see El Carnaval de los Animales - I've decided to start an Animation Club at school when we return in September.

My idea is that with a smaller number of kids on a regular basis, things will be less hectic - trying to involve 31 kids on one project under the pressure of a couple of one hour lessons, trying to teach the kids who weren't animating whilst supervising those that were was rather stressful! Also if I can 'do it properly' with some enthusiastic kids, I'll have (hopefully!) some helpers for when we do whole class projects.

I've requested some webcams from the ICT coordinator and also ICanAnimate for 5 computers - hopefully get it loaded onto some of the laptops we have on trolleys in KS2 building so that they're portable. I've 'acquired' some small figures / animals / bits and bobs by encouraging my sons to tidy their rooms and done reconnaissance in KS1 and Foundation to find sources of Playmobil etc.

I'm thinking of opening it to KS2 kids (years 3-6 so aged 7-11) and limiting it to 15 or 16 kids. What do you think?

So, basically, anyone got any ideas, advice, tips, dos and don'ts to guide me on my way?? Suggestions of what to do? How to 'structure' the club? Would you do a block of 10-12 weeks then start afresh with a new group after Christmas, or the same group of kids for the whole year?
I've got ideas but would be interested in what others would suggest.
